Case Study 01, Baking / Gluten-Free

From a New Retail Launch to National Grocery Distribution

Baking Product

A peach-colored gluten-free all-purpose baking mix pouch surrounded by freshly baked chocolate chip cookies.

When this emerging baking brand entered retail in 2023, it had a strong product and meaningful consumer potential, but limited retail history. The founders needed more than buyer introductions. They needed a disciplined expansion plan that would build credibility, support velocity and prepare the company for the operational demands of national grocery distribution.

The Strategy

We created a phased retail growth plan focused on proving performance before pursuing broader distribution.

  • Refining the brand’s retail positioning and buyer presentation
  • Identifying the grocery accounts most aligned with the product and consumer
  • Developing pricing, promotion and distributor strategies
  • Preparing the brand for retailer onboarding and ongoing account management
  • Building a sales story supported by early retail performance
  • Coordinating buyer communication, follow up and expansion opportunities

The Result

By the beginning of 2026, the brand had expanded into Sprouts Farmers Market and every Kroger banner.

What began as a new retail launch became a broad national grocery presence in approximately three years.

The brand entered each stage of growth with stronger sales history, improved operational readiness and a clearer understanding of how to support its retail business after the initial placement.

Why It Worked

Retail growth was treated as an operating strategy, not a series of disconnected buyer pitches. Each new account strengthened the case for the next opportunity while the infrastructure behind the brand continued to develop.
